Win back customers who quietly stopped buying

An agent that finds customers who stopped buying against their own usual order rhythm in Shopify or HubSpot, ranks them by past value, and drafts a three message win back sequence in Gmail or Microsoft 365 that stops the moment anyone replies

Function: SalesEffort: An afternoonPublished: 2026-10-24

The problem

Most small businesses notice a lost regular months later, if at all, because nobody watches when someone's orders stop. The usual fix is a generic 'we miss you' blast that annoys the people who left for a reason and misses the ones who simply forgot.

How the agent works

  1. It starts

com, Salesforce or Zoho CRM), a payments tool, or an exported customer list.

  2. The agent works

It counts a customer as quiet when the gap since their last order is longer than their own usual rhythm, not an industry average, says which date field it used, ranks them by past value, and flags anyone whose last signal was a negative review for a phone call instead of an email. The owner strikes names from the list and states the offer they can actually honour, if any. The skill then drafts three messages over four weeks, each under 90 words: the first asks what happened with no pitch, the second says what has changed, the third gives a time bound reason to come back.

  3. The result

The owner reads message one in full and approves the batch by count, recipients and sending account (Gmail or Microsoft 365); any reply, a complaint included, stops the sequence, and every touch is logged in the CRM with deal stage changes proposed, never written.

Worked example

Anthropic's reactivate skill (knowledge-work-plugins, small-business) chains three other skills: review-reputation to find who went quiet, outreach-composer to draft, and crm-autopilot to log. It treats Mailchimp only as analytics and a place to save approved drafts, never as a sending tool, refuses to invent discounts or credits or to keep selling after a complaint, and shows one card per customer with value, rhythm, gap and any negative signal, each message as a copy block the owner can also send by hand. The skill gives no recovery rates, so track your own: how many quiet customers reply and how many order again within the four weeks of the sequence.

Data protection. This use case touches personal data, so check the rules where you operate (for example GDPR, PDPA). Order history and contact details are personal data under Thailand's PDPA, and a win back email is direct marketing. Check that you have consent or another lawful basis to send marketing email to each customer, give an easy way to opt out and record it in the CRM, and keep the customer list inside the CRM rather than in shared files.

Find your next customers from your best ones

A sales agent that reads the closed won deals in HubSpot to profile your best customers, finds companies and contacts that match in Apollo, drafts the first email in the owner's voice, and waits for approval before anything is created in HubSpot or added to a sequence, with the Small Business plugin in Claude Cowork

SalesEffort: An afternoonClaude Cowork · HubSpot · Apollo

Outbound in a small company happens in bursts: the owner buys a list, sends a hundred cold emails that sound like everyone else's, then stops for three months when work picks up. Meanwhile the best customers in HubSpot share an obvious pattern that nobody has written down.

Reps rehearse the hard calls before they happen

A voice roleplay agent that lets sales reps rehearse hard customer conversations, scores each session on objection handling, rapport, product knowledge and next steps, and sends the scorecard to Slack, as Impel built on Claude

SalesEffort: About a weekClaude · Slack · Gong

A new sales hire learns the hard conversations by losing a few real ones first, and the owner is the only coach in the company. Ramping takes months, and the objections that cost deals are the same ones every time.

Your next proposal starts from your best ones

A sales agent that finds the last similar proposals in SharePoint and the client's email thread in Outlook through Claude's Microsoft 365 connector, and drafts the new proposal for the account manager to finish

SalesEffort: An afternoonMicrosoft 365 · SharePoint · Outlook

In an agency or systems integrator the best proposals live in SharePoint folders nobody can find, so each new one starts from a blank page or from whatever the account manager wrote last. Pricing tables, scope wording and case references get retyped, and the proposal goes out two days later than the client was promised.
